Contract or permanent? Choosing the right tech hire

When to bring in a contractor, when to hire permanently, and how to combine both for data, cloud and AI work.

Data, cloud and AI work often comes in waves: a platform migration, a new AI initiative, a regulatory deadline. Choosing between a contractor and a permanent hire for each need affects cost, speed and how much knowledge stays in your organisation. Here's how to decide.

When a contractor makes sense

  • A defined project with an end date. Cloud migrations, platform builds and system replacements are classic contract work.
  • Specialist skills you need for a short time. A platform architect for the design phase, or a performance specialist for a review.
  • Speed matters. Experienced contractors can often start at short notice and contribute from week one.
  • Uncertain long-term demand. When you're not yet sure the role will be needed in a year.
  • Cover. Parental leave, long-term leave or a gap while you recruit permanently.

When to hire permanently

  • Ongoing capability. If you'll run and improve the platform for years, you need people who'll be there.
  • Knowledge retention. Permanent staff keep the context: why decisions were made and how systems behave.
  • Leadership and culture. Team leads, architects and managers shape how your team works.
  • Building a team. Permanent hires grow with you and help attract the next ones.

The blended approach

Many data and cloud programmes use both. Contractors deliver the platform at pace while you recruit the permanent team that will run it, with knowledge transfer written into the contract from day one. Contract-to-permanent arrangements are another option: both sides get to know each other before committing.

Engage contractors properly

In Australia, whether someone is an employee or a contractor depends on the real nature of the working relationship, not just the label on the agreement. Take advice on the right engagement arrangement for each role, and make sure rates, duration and extension terms are agreed in writing.

Questions to ask before you decide

  1. Will this work still exist in 18 months?
  2. How quickly do we need someone productive?
  3. Who will own and maintain what this person builds?
  4. Do we have the budget for a permanent salary, or project funding only?
  5. Is this a skill we want to build in-house?

Still not sure? We place both. See our contract recruitment and permanent recruitment services, or talk it through with us.
